Fill in missing roles and move the plan forward.
OverviewWe have a plan, but we can't find the PM or engineers who can handle it. Work is progressing, but judgment and issue management are delayed. Link T&B will confirm the current status of the project and the roles that are lacking, and consider PM/PMO support and team composition for the necessary processes.
Not just the number of people, but also the process in charge, judge, and handover.
- A PM/PMO is needed to make decisions and manage issues.
- I want to supplement the technological areas and processes that are lacking.
- I would like to proceed by sharing roles with the existing team.
First of all, consider the number of people Align roles and decision makers
ApproachThe lack of a system cannot be determined solely by the number of people in charge. Check whether the roles of the person who organizes requirements, the person who makes technical decisions, the person who manages progress and issues, and the person who promotes implementation and evaluation have been determined. Even if you increase the number of people without knowing who will make the decisions, there may still be work that cannot be started.
If you already have an in-house or external person in place, keep their current role in place and fill in the gaps. We will consider not only ways to delegate all processes, but also ways to supplement specific processes and administrative tasks.
Separate the roles of judgment, management, and actual work
This is an example of considering the division of roles. Decide for each project who will take on each role and what work they will support.
The scope of responsibility of the PM/PMO and engineers, as well as the point of contact for instructions and communication, will be clearly specified according to the contract type.
Support Where You Need It
Support ScopeOrganizing requests/requirements and project plans
Identify objectives, scope, priorities, deliverables, and how to proceed. At the stage where the specifications are not fully finalized, separate matters that have been decided upon and matters that require judgment.
Progress support by PM/PMO
Organize progress, issues, risks, and confirmation items among related parties. Separate internal decision-makers from those responsible for day-to-day management and coordination, and consider the necessary meetings and reporting methods.
Engineers and team composition
Check the required technical area, experience, number of people, operating period, and work location. We will consider the candidate structure and scope of responsibility, and clarify the roles of our company, partners, and in-house personnel.
Support and handover of specific processes
We can consult with you about necessary processes such as requirements definition, design/development, evaluation/testing, operation/maintenance, etc. We will organize the conditions for starting support, deliverables, and handover destination.
Create a plan that shows who will be in charge and who will make decisions.
DeliverablesSummarize the plan and division of roles to determine who will do what and where to make decisions. Below are examples of artifacts. The scope of delivery and confirmation method will be agreed upon at the time of contract.
-
Consider the system
Insufficient roles, processes, skills and operating conditions
Example DeliverablesDivision of roles, proposed structure, and scope of work to be handled -
manage progress
Processes, matters requiring judgment, issues/risks
Example DeliverablesPlanning, task list, progress/reporting methods -
Pass to next process
How to confirm deliverables, acceptance conditions, and transfer destination
Example DeliverablesDeliverables of assigned processes, confirmation/handover records
From considering the system to starting support
Process1. Check current status and missing roles
We will ask about the current plans, work status, issues, and people involved. Organize what you want to proceed with and by when, and which decisions and processes are stalled.
2. Considering scope of responsibility and operating conditions
Identify the required role, technical area, duration, location, and deliverables. We will consider the operational status of candidate systems and the division of labor between internal companies and existing vendors.
3. Start and progress management within agreed scope
Once the contract terms and scope of responsibility have been determined, we will begin providing support. Ongoing changes will be handled by reviewing the impact and agreeing on changes to scope, structure, and schedule.
Decide on start date, number of people, and contract conditions
ConditionsThe timing and number of people involved will vary depending on the skills needed, availability, requirements and contract agreements. We will confirm the candidate's structure and inform them of the schedule along with the roles and processes they will be responsible for.
Clarify the tasks and responsibilities of PM, PMO, and engineer support. Decide on the contract form, point of contact for instructions and communication, permanent/remote work style, method of confirming deliverables, and conditions for acceptance inspection and handover.
From the process you want to proceed with and the roles you are missing.
Getting StartedPlease let us know your purpose, current process, desired timing, required technical area, and existing system. If you don't know how many people you need, organize the work based on the work you want to do and the problems you are having. Having plans, specifications, and a list of issues that can be shared makes it easier to consider the scope of support.
From the roles that are missing in the current team.
